I was part of all 34: I found the problem, wrote the business logic and requirements, ran the launch and signed off on the result. Engineering and other teams delivered their parts. The 34 include 11 major initiatives, 19 operational improvements and 4 ongoing responsibilities. Below are the 12 that show the most, in detail, with the full list, type and status underneath.

Shopify transition
Led the operational side of moving to Shopify: correct data and statuses, shared rules across Shopify, POS, LodDepot, ShipStation and Zendesk.
Warehouse, order processing and accounting now run on one Shopify backbone.
Dec 2025 – Jan 2026Live
Move to LodDepot
Stock accounting depended on the parent company’s software. We moved to LodDepot and configured it through specs, by trial and error, while the store kept selling.
~2 months, team of 3, no critical incidents and no sales stoppage.

Unit-based inventory
Stock kept in fractions of a case created rounding errors (1/6 = 0.1667). Stock is now kept in units; case-to-unit conversion happens at purchase and sale.
Removed the source of drifting stock errors behind stockouts and refunds.

Our own order tracking page
“Where is my order?” requests overloaded support. I defined the status logic on real warehouse data. Engineers built the page, the link to the warehouse app and photo proof of delivery.
Up to 98% fewer WISMO requests (internal estimate).
Five standard carrier zones did not reflect how perishables survive long trips. I designed 10 internal zones and a rule that blocks a product in the cart for ZIP codes where damage risk exceeds 10%. Engineers added the rule to checkout.
A product-condition complaint used to come in every 20th order, now every 35th (team estimate).
Manual picking made errors and delays hard to trace. I described the processes for shipping, local delivery and pickup with packer, supervisor and office roles. A developer builds the app to these requirements.
Details
Unique QR on every pick ticket, required bin locations
“My Orders → Scan” on iPad or phone
Order logs and packing video
Box count checked before ShipStation, then label and tracking
The catalog followed internal habits, not how people shop. I put together a 4-level category tree from feedback of ~300 customers and the rules for Shopify Smart Collections. A developer built a web tool from my spec so staff can classify new products on their own.
Category decisions moved from one person to a shared reference.

One-click tag cleanup via API
Removing one tag from ~5,000 products required exports, manual prep and re-uploads. A developer built a button from my spec that does it through the API. When it hit API limits, I pushed for a faster way.
Too many low-demand items added warehouse complexity, tied-up capital and catalog upkeep. I analyzed a year of demand and proposed what to cut. The cut itself was done together with purchasing and the warehouse.
7,928 SKUs in May → about 2,527 active unique SKUs in September.
Sep – Oct 2026In progress
Order → invoice → payment → shipping
Invoices, currency purchases and supplier payments used to blur into one status. I described separate accounting records and per-supplier release rules.
Details
Paid, partially paid and overpaid statuses with balance due
Payment terms per supplier: prepaid, partial, on arrival, third party
Goods move to shipping only after the terms are met
Mixed containers: each supplier’s readiness checked separately, the container waits for all

Free-shipping economics model
Can we offer free shipping on non-perishables without destroying margin? I did the analysis and the model myself, on real orders, margins and carrier quotes.
Details
12,123 paid orders and 14,306 weights and destinations
UPS and FedEx quotes across 11 zones and 5 weight tiers
1,941 abandoned checkouts analyzed
6 thresholds, 3 scenarios, interactive calculator
A test-ready recommendation for threshold, carrier and fees.
A game-style rewards program that turns seasonal spend into visible progress. I worked out the checkpoint economics, gift costs, refund rules, Shopify data model and warehouse handling. The spec comes with a bilingual interactive prototype.
