Approach
How I fix operations
If a process only works because one person remembers how, it isn't a process yet. I walk it end to end, write down what each step needs before the next one can start, and then get those rules into the software so nobody has to remember them.
Four steps
Walk it
From the supplier's invoice to the customer's doorstep. I look for where an order waits, where money waits, and where two systems disagree.
Write it down
Statuses, who moves the order to the next one, and what must be true first.
Put it in the software
Shopify, LodDepot, the warehouse app. A rule that lives in a spreadsheet gets skipped on a busy Friday.
Check the numbers
Order cycle, exceptions, complaints. If a rule doesn't help, it changes.
First 90 days
How I start at a new company
The same order as at Gostockup, just compressed. The industry changes the details, not the sequence.
Walk the whole path
I follow products and orders end to end and talk to everyone who hands work to the next person. I look for where the company is losing money and time.
Write it down and start measuring
I write down statuses and handoff conditions and pick 2–3 numbers: order time, errors, complaints. I start measuring them, even by hand.
Remove the biggest losses
Quick fixes where we lose the most. Specs for changes in the systems. First results in numbers, not impressions.
What stays
What the company keeps
Order shouldn’t leave when I do. So the result of my work isn’t just numbers but what the team keeps working by.
Status map
Who moves an order forward, when, and under what condition.
Procedures
Like stocktaking with an evening cutoff: steps, timing, owners.
Specs and acceptance criteria
Engineers know what to build, and I know when it’s done.
Metrics with a clear method
What we measure, where the data comes from, how often we look.
In practice
Where it worked
Four stories from Gostockup. Each one in full in the case.
Shopify was selling stock we didn’t have
Retail and wholesale added up into one number, and the site sold what was no longer on the shelf.
Ten zones instead of five
Our own zones for perishables: a complaint every 35th order instead of every 20th.
Inventory day starts the evening before
An honest count depends on how you prepare for it.
Free shipping, before saying yes
12,123 orders, two carriers' rates and one threshold to test.
